Irene Country Lodge and Irene Farm had been acquired by a new owner with a bigger ambition for the property. Bring the farm and hotel together as one destination.

A city farm experience combining accommodation, restaurants and bars, conferencing, events and the wider Irene Farm experience.

The existing Irene Country Lodge operated under Marriott's Autograph Collection franchise, which was approaching the end of its term.At the same time, the owner was planning a significant repositioning.The existing hotel facilities would be refurbished. New restaurants, bars, conference, meeting and event facilities would be added. And the hotel would ultimately grow to around 170 rooms.

Before investing in the next version of the property, we needed to answer a fundamental question.Renew and renegotiate Autograph Collection?Move to another international collection brand?Or go independent?We took the opportunity to the market.Five premium collection brands were interested in the repositioned hotel.But brand selection isn't about choosing the most recognisable name or negotiating the lowest franchise fee.

The question is what the brand actually brings to the business.

We analysed the hotel's existing and future business mix, source markets and customer base. We looked at where demand came from, how guests booked, what the competing brands could realistically contribute and what each affiliation would cost.

Then we looked at the other side of the equation.

The owner.

Their operational capabilities. Their resources. Their ability to build and market their own identity. And their ambition to bring the hotel and farm together as one destination rather than have the hotel defined by somebody else's brand.

Five international brands wanted the hotel.

We recommended none of them.

The analysis showed that independence offered the owner greater freedom to create the destination they wanted without giving up enough commercially valuable demand to justify another international franchise.

Irene Country Lodge became Irene Country Hotel.

More importantly, the hotel could now become part of a much bigger idea: a single Irene Farm experience rather than a branded hotel sitting alongside it.

Our job isn't to put brands on hotels.
It's to determine whether a brand creates value for the owner.
